UltraTech's Capacity Race
How one company built and kept nearly a third of India's entire cement market
Suppose one company's cement capacity alone equalled the combined output of several mid-sized national producers put together, and that same company kept expanding fast enough to stay well ahead of its next-largest competitor even as that competitor merged three separate brands together to try to catch up. That is essentially UltraTech Cement's position in the Indian market, roughly 28% market share, comfortably ahead of the newly-merged Ambuja-ACC-Orient combine's 16.6%.
UltraTech's scale has been built through sustained, aggressive capacity investment, its grey cement capacity reached approximately 194 million tonnes per annum, MTPA, across FY25-26, with a further Rs 10,255 crore investment announced in October 2025 to add 22.8 MTPA more, and the company guiding toward crossing 240 MTPA of total capacity by the end of FY28, a scale that would make it not just India's largest cement producer but one of the largest in the world.
This scale genuinely matters commercially, not just as a vanity metric, larger plants generally achieve better per-tonne production costs, and a nationwide footprint lets UltraTech balance regional demand swings, strong construction activity in one state offsetting a slowdown elsewhere, in a way smaller, more regionally concentrated producers can't as easily manage.
UltraTech's continued expansion even as rivals consolidate to compete is itself a signal worth watching, if the gap between UltraTech and the newly-merged Ambuja-ACC-Orient combine keeps widening despite the merger, that tells you scale advantages in cement compound faster than consolidation alone can close them, at least over the time horizon these expansion plans cover.
